The industry is rewarding the wrong incentives, and you should notice who's winning that race.
Look at the pattern emerging across AI product launches: Google builds an Earth AI feature and kills it within hours. App makers add physical locks to prevent their own products from being used. Reading platforms roll out updates after years of stasis. What's happening isn't innovation. It's defensive engineering dressed up as product strategy.
The common thread is risk mitigation disguised as responsibility. When a company launches a feature and immediately yanks it due to misinformation concerns, that's not careful product development. That's a company that either didn't stress-test adequately or decided the PR liability outweighed the user benefit. Either way, the incentive structure is broken.
Here's what's actually getting rewarded: speed of retreat, not speed of delivery. Companies that can kill products faster than competitors face less criticism. They appear thoughtful. Responsible. They get write-ups in publications framing restraint as wisdom. Meanwhile, the teams that actually build and iterate, that ship imperfect products and improve them based on real usage, are treated as reckless.
This matters because it fundamentally changes what gets built next.
If your company's reputation metric is "how quickly can we distance ourselves from our own launch," then the optimal strategy isn't to make better products. It's to make fewer products. To add friction. To lock things down. To keep features in private beta longer. To require more approval layers before anything ships. To hire more compliance people and fewer builders.
The app lock phenomenon is particularly revealing. A company builds an addictive product, profits handsomely from that addictiveness, then sells you a physical device to prevent yourself from using their own creation. The incentive structure here is perverse: they're making money both ways. From the addiction and from the anti-addiction solution. But the real winner is the narrative: "See how responsible we are?" The product itself remains unchanged.
What's being optimized for is corporate comfort, not user welfare.
The reading app update offers a counterpoint worth examining. After years of stagnation, an old player in the space released improvements. This should be routine. Instead it's treated as noteworthy, which tells you everything about the industry's actual expectations. We've become so accustomed to abandonment that maintenance passes for innovation.
The deeper problem is that caution is contagious. When one AI product company faces criticism for launching something imperfect, the entire industry interprets that as a signal: be more cautious. Ship less. Test more internally. Keep features hidden until they're litigation-proof. The chilling effect is real, and it's not coming from regulation or policy. It's coming from market incentives that reward visibility-minimization.
None of this is a brief for launching dangerous products. Obviously, misinformation matters. Obviously, dark patterns in apps merit scrutiny. The point is different: the current incentive structure doesn't actually solve those problems. It just moves them behind closed doors and then celebrates the company for doing so.
Real responsibility would mean shipping products you've actually tested, monitoring them closely, and improving them based on evidence rather than worst-case headlines. It would mean accepting that products for billions of people will be imperfect, and that iteration is how you improve them.
Instead, the industry is optimizing for a different metric: how much can we restrict, how much can we hide, how visibly responsible can we appear while doing as little as possible differently?
The market is rewarding caution over courage. And users will eventually notice that the products aren't getting better. They're just getting quieter.
